Here in General settings section, Scroll down and choose My picture section. Here you will get options to change your current profile. Just click on change picture link and you will get popup with upload option like below screenshot. Simply click on it and choose the picture you want to setup as gmail profile picture.

Now crop the picture to show as profile icon in gmail inbox and save this picture. Now save this picture as visible to everyone and save settings. You are done and enjoy new profile picture on your gmail account.

How To Change Google Plus Profile Picture :

Above method only change your gmail account profile picture and it doesn't take effect in any other google accounts like google plus and google drive. So here is the guide to change your google plus profile picture.

Sign in to your google plus account and click on Edit Profile in your profile page. It will show popup with editing options to customize your google plus profile. Here click on your profile picture which has camera icon. It will show upload option to upload your profile picture.

Click On Upload Photo with arrow and choose your desired picture. Crop the picture to make it as profile picture and click on Done button. You can also setup your full size image as your profile picture in Google plus. Now save this picture and you will get your google plus profile with your new profile picture.
